NR Volume vs RR Volume clients showed

NR Revenue per Client Showed network efficiency — declining

RR Revenue Growth retention engine — climbing

The Defining Pattern 5 months of compounding signal — reaffirmed by April data

Revenue per NR is in freefall. Down from $1,173 (Nov) → $927 (Apr) — a 21% decline across 6 consecutive months. Network is generating more NR volume but less revenue per client. April's drop is the second-steepest of the period.

RR retention is our growth engine. RR client volume DOUBLED (2,488 → 4,986) and RR revenue more than DOUBLED ($122K → $256K). Conversion of these returning visits into NR referrals is the largest untapped lever in the network.

Capacity expansion is real. 24 → 40 active locations in 6 months, +66%. April added DermaFix WW Spa to top tier and 2 new locations (Naples, PLR-stub). The footprint scales — efficiency does not.

April is "softer than March across the board" — revenue, NR volume, RR volume all down. This is the first month where every leading indicator declined together. May data will confirm whether this is seasonal, a hangover from peak Q1, or systemic. Investigate.

Executive Summary — 6 Months what changed · what to do this week · 30 / 60-90 days

📉 6 consecutive months of declining revenue per NR. $1,173 → $927. The April drop confirms this isn't noise — it's structural. Either lead quality is deteriorating, sales execution is degrading, or pricing/package mix is shifting downward. Pull a sample of NR notes from April to triangulate.

🚨 Simon Lalmayov was #1 three straight months — gone March & April. $170K–$185K/month in NR revenue evaporated. No explanation in the data. This is the highest-priority single-rep investigation in the network.

📈 Kenadee Watson is the new #1 — $163K NR in April at 53% conv. Brand new at this level. Verify she's getting the right comp, lead allocation, and is being protected from churn.

💎 RR base doubled in 6 months (2,488 → 4,986). If we converted just 10% of RR visits into NR referrals at Apr's avg sale, that's another $460K/month. Build the referral incentive — this is the single biggest available lever right now.

🎯 Action Plan — This Week / 30 Days / 60-90 Days

THIS WEEK

  1. Investigate Simon Lalmayov's departure/absence. #1 rep three months in a row, gone March + April. Pull HRIS, GHL, and Slack to confirm status.
  2. Lock in Kenadee Watson. $163K NR in April makes her the new #1. Confirm comp tier, raise hand-fed lead allocation, schedule retention 1:1.
  3. Ageless Spa BRA – do not touch. #1 or #2 NR revenue 6 months running. Hold rep count, hold lead allocation, hold management.
  4. Investigate Ageless Spa ORL collapse. Jan #6 ($112K) → Apr $54K. 50%+ revenue evaporated. Rep departure or operational failure?
  5. Investigate U Skin Naples. Only $5K April revenue, 9 NRs. Either ramping or stalled — needs status review.

30 DAYS

  1. Launch RR-to-NR referral incentive program. Highest-leverage move available. Top RR locations: DermaMode CC (247), Skinique (279), Renewaskin (162), DermaVe MEL (211).
  2. 30-day PIP cohort: Rasheda Peart, Katelynn Beeman, Averi Foust, LaPreshia Miller — all sub-25% conv across multiple months. Document, set 30-day benchmarks, exit if no improvement.
  3. Re-allocate 40-50 NRs each to Hidden Gems: Allison Hughes, Brooke Galler, Patricia Perez, Anastasia Nikolaenko. Estimated +$200K/month at current conversion.
  4. Pull 90-day rep-level data for Timeless Spa ED, DermaMode CC, DermaFix LK. Three top-revenue locations all in steep decline — likely a rep departure root cause.
  5. Audit Apr revenue/NR drop drivers: sample 50 NR notes/calls — is it lead quality, package downgrade, or close failure?

60–90 DAYS

  1. Replicate the Ageless TUL playbook. Went from invisible (Nov) to #1 in NR revenue Feb-Apr. Document what changed (ops, leadership, marketing) and roll the system to 5 underperforming locations.
  2. Rising Stars investment: Skinfinity Spa (+$33K Nov→Apr), Skinfinity COL (+$45K), DermaVeda PC (+$75K Apr) — add reps, increase marketing spend, evaluate territory expansion.
  3. Brand-level rationalization: evaluate U Skin sub-brands (7 locations, mixed results) and consolidate underperformers.
  4. Build the conversion-decline diagnostic loop: network conversion has dropped from 47.7% (Nov) to mid-30s. Standardize call coaching, QA scoring, and weekly 1:1 reviews across all top reps.
  5. Standardize "Top Rep Hand-Fed Lead Pool" — protect Kenadee, Vadim, Ziv, Jonathan, Shannon, Amy, Mikayla from variable allocation. They are the network's revenue floor.
📋 Delegation Block — Copy to LJ Junior / Franz
LJ — three tasks tied to the May 3 dashboard. 1) Pull rep-level activity logs (calls + notes + show count) for these reps for March + April: - Simon Lalmayov (verify status — was #1 three months, gone March & April) - Ashley H. (Nov $170K → gone March) - Anastasia Nikolaenko (steady decline Nov → April) - Koren Bisson (Dec $138K → not visible Feb onward) - Teresa Lambeth (steady decline since Jan) Format: one row per rep per month with NRs handled, packages sold, total $, conv %. Drop in #sales-reports. 2) Pull location-level rep roster snapshots (active reps assigned) for these centers, monthly Nov → April: - Timeless Spa ED - DermaMode Spa CC - DermaFix LK Spa - Ageless Spa ORL We need to know if rep departures correlate with the revenue drops. 3) Build a "RR-to-NR Referral Incentive" tracking table in GHL — pipeline stage = "RR Referral Lead", source = referring RR client name + originating location. We'll launch the campaign once tracking is in place. Same structure as last month's pull. Confirm in #ai-agency channel when done.
